export default appRoot('shop', ({ provision }) => {
  provision(emailService(), {
    input: { from: 'shop@example.com', apiKey: envSecret('EMAIL_API_KEY') },
  });
});
$ prisma deploy --environment staging
✔ check environment variables
Platform variables with no value:
  - EMAIL_API_KEY (read by service "shop.email", field "apiKey")
    prisma project env add 'EMAIL_API_KEY=<value>' --project 'proj_…' --role preview
    prisma project env add 'EMAIL_API_KEY=<value>' --project 'proj_…' --role preview --branch 'staging'

The deploy no longer writes platform variables. Before, preflight copied a missing envSecret() value from .env or the shell to the platform. Now it only checks whether each variable has a value. A variable with no value fails the deploy only when a service's schema needs it. Any other variable with no value is listed, right after the preflight step and again at the end of the deploy output, with the command that sets it. The deploy then goes on.

This is slice 2 of the platform-variables project. envSecret() and envParam() now follow one set of rules:

  • upper-case names, with some names reserved;
  • one meaning per name;
  • a $platform marker in the input document;
  • four boot steps, where empty means unset;
  • the same rules under prisma dev.

The change is breaking. The release note below says how to move.

What changed

  • Core: ExtensionDescriptor.checkGraph(graph) is a new hook. The CLI calls it right after Load, in deploy, destroy and prisma dev. A GraphCheckError it throws fails the command with COMPOSE.GRAPH_INVALID; any other throw is reported as a bug. PreflightInput.report now takes the number of variables checked and a list of findings (names and readers, never values). A new preflight-findings deploy event carries that list. Core hands it to the deploy's second process, which repeats it at the end of the deploy report.
  • Names: envSecret() and envParam() share one name checker. It requires ^[A-Z][A-Z0-9_]*$ and refuses COMPOSER_…, DATABASE_URL, DATABASE_URL_POOLED, PORT, PATH and HOME. The Prisma Cloud extension's graph check refuses a name that both an envParam() and a root input field use.
  • Input document: a new package, @internal/input-document, holds the marker format. The serializer, boot and the local target all use it. { "$secret": "X" } becomes { "$platform": { "name": "X", "secret": true } }. Only $generated names must be distinct. The deploy report shows each marker as $platform NAME.
  • Boot: an unset or empty variable leaves its key out of the input. A marker in an array position fails boot. When the schema then fails, the error lists the variables that had no value. An unset per-key param takes its default.
  • Preflight: it makes no POST. It makes one list call per name, at most eight at a time. It takes the branch row over the class row for triggers and refuses a system-managed row. It decides required or optional per service with the ADR-0058 method, which both preflights now share.
  • prisma dev: a per-key param stops dev only when it is required.
  • CI: the storefront-auth end-to-end job now takes the path of a new app: the first deploy must stop at preflight naming AUTH_SIGNING_SECRET, a script sets the variable on the platform, and the second deploy must succeed.
  • Records: ADR-0064 is new. ADR-0029, 0032, 0042, 0058 and 0062 are rewritten in place. So are the glossary, goals.md, deploying.md, building-an-app.md, deploy-cli.md, config-params.md, local-dev.md, running-locally.md and the core-concepts skill.

Release note

Do this once, before you deploy with this version. Before, every deploy to a preview environment wrote that environment's own copy of each envSecret() variable, so a project usually has one copy per preview branch and no preview-wide value. After, nothing writes them, and a new preview branch has no value. For each name your app reads with envSecret() or a per-key envParam(), create a preview-wide value:

prisma project env add 'NAME=<value>' --project '<project id>' --role preview

Production already holds its own value from earlier deploys, so it needs no step.

  • The deploy writes no variable. Before: a missing variable was copied from the secrets or config adapters (by default your shell) to the platform. After: set it on the platform with prisma project env add, using --role production, --role preview, or --role preview --branch <environment>. The failure message and the list give the exact command.
  • A missing variable fails the deploy only when a service needs it. Before: every missing variable that the adapters could not supply failed the deploy. After: a missing variable fails the deploy only when a service's input schema requires it, or when a param has no default and is not optional. Any other missing variable is listed under Platform variables with no value:, and the deploy succeeds.
  • Names are upper case, and PORT, PATH and HOME are reserved. Before: any non-empty name was accepted, except COMPOSER_…, DATABASE_URL and DATABASE_URL_POOLED. After: a name must match ^[A-Z][A-Z0-9_]*$, and PORT, PATH and HOME are refused too. Load fails with a message that names the rule.
  • A new app's first deploy stops at preflight when a service needs a variable. Preflight runs after the deploy has created the Project and Branch, so the first deploy creates those two, then stops before any service or database with the commands, including the new project's id. Set the variables and deploy again.
  • destroy checks names too. An app whose names break the new rules fails destroy as well as deploy. Rename first, then destroy.
  • A lower-case name must be renamed. Before: a name such as envSecret('api_key') worked only under prisma dev, because the platform refuses lower-case keys. After: Load refuses it. Rename it in your code, for example to API_KEY. No platform row needs to change, because none could exist.
  • A name that starts with an underscore must be renamed. Before: envSecret('_TOKEN') was accepted, and the platform accepts the key. After: Load refuses it. Do it in this order. First, create a row under the new name in every scope that has one under the old name: production, preview-wide, and each branch. Then rename the name in your code and deploy. Delete the old rows last.
  • An unset per-key param with a default now boots. Before: a per-key param bound to envParam('X') failed boot when X was unset, even if the param had a default or was optional. After: it takes its default, or is left out when optional. Only a required one fails boot, with config param "<name>" (env <key> → X) has no value: set the platform variable "X" with prisma project env add.
  • Empty means unset. Before: an empty per-key param value was passed to the param's schema. After: an empty value is treated as unset, at boot and under prisma dev, as it already was for secrets.
  • envParam() in an input binding is deprecated. Before: it was the way to pass a per-environment plain value into a service's input. After: it still works, but editors show it struck through. Declare the value as a field of your root's input and pass the field on by name instead. A per-key param bound to envParam() is not deprecated.

Destroying production deletes the variables too. prisma destroy for production removes the Prisma Cloud project, and with it every variable set on it. This was already true, but the deploy no longer writes them back, so set them again after the next deploy creates the project.

Prisma Cloud still reports a service that exits at boot as running, and the deploy promotes it. If a service fails at boot, the error is in prisma service logs <service> --project <project id>.

Spec: .drive/projects/platform-variables/slices/2-the-deploy-fills-nothing/spec.md. Design: .drive/projects/platform-variables/design.md.

Alternatives considered

  • Keep seeding on deploy. Rejected: with .env read by every environment, seeding is how a developer's local value reaches production.
  • A separate seeding command. Shelved.
  • Succeed with every variable unset, and only report. Rejected: the platform promotes a service that exits at boot and reports it running, so the deploy would leave it crashing.

… boot leaves an unset variable out

A new package, @internal/input-document, holds the marker format, the key escape, the marker walk and the boot error texts. The serializer, boot and the local target all import it, and the local target's copies of the constants are gone.

- The serializer writes { "$platform": { "name": "X", "secret": true } } where it wrote { "$secret": "X" }. The key escape covers $platform, $generated and $secret.
- Only $generated names must be distinct. Two envSecret() leaves of one name in one binding are allowed.
- InputDocumentRow.secrets becomes variables (name and secret flag). The deploy report shows a marker as $platform NAME or $generated NAME.
- Boot leaves out the key of a marker whose variable is unset or empty, fails for one in an array position, boxes a secret, and ends a schema failure with the unset names.
- A per-key envParam() param whose variable is unset or empty takes its default, is left out when optional, and fails only when required, with an error that says to set the variable.

…xtension graph check after Load

Core: ExtensionDescriptor gains an optional checkGraph(graph). runPipeline calls every extension's checkGraph right after Load, once the known secrets are added and before registry coverage, so it runs for deploy, destroy, dev's first start and every dev rebuild. A throw fails the command as COMPOSE.GRAPH_INVALID with the hook's message. resolveAppIdentity does not call it.

Prisma Cloud: assertVariableName(name, factory) refuses a name that does not match ^[A-Z][A-Z0-9_]*$ and the reserved names COMPOSER_..., DATABASE_URL, DATABASE_URL_POOLED, PORT, PATH and HOME, each with its reason. envSecret() and envParam() call it and lose their own copies. prismaCloud() registers a checkGraph that refuses one name used by envParam() and by a root input field, naming both.

The preflight test that bound one name as a secret and as an env-sourced param goes: Load refuses that graph, and it tested seeding.

…ly for one a service needs

Preflight no longer creates a missing platform variable from the app secrets or the app configuration: fillMissing, its POST and every seeding test are gone. A test proves POST /v1/environment-variables is never called.

- One list call per name, filtered by project, class and key, walked to its last page, at most eight at a time through a small mapWithConcurrency helper. The environment sees the class row (no branch) and, for a preview environment, its own branch row. A failed list call still fails the deploy.
- The branch row wins when present, otherwise the class row; the updatedAt handed back is that row's, so a newer class row under a branch override changes nothing.
- A row the environment sees with isManagedBySystem fails the deploy naming the variable.
- The ADR-0058 method moves from the dev preflight to required-variables.ts, and both preflights call it; dev behaves as before. Deploy runs it per service with every unset variable; a variable in an array position is required without a check; a per-key envParam() param is required when it has no default and is not optional; a secret in a module input no service reads is reported, never required.
- A required variable fails the deploy with each reader and the commands: --role production for production, otherwise --role preview then --role preview --branch.
- Preflight returns { updatedAt, findings }. Core gains PreflightFindings (the unset variables nothing requires, with readers and commands), its guard and the reader text. The deploy payload on the preflight transport becomes { updatedAt, findings }, and TransportedPreflight exposes findings in the alchemy process. report() now gives { checked, unset }.
- architecture.config.json classifies the new files and the two D2 left out (graph-check.ts, variable-name.ts).

…value, and prisma dev needs only a required per-key param

PreflightInput.report now takes a PreflightReport: how many variables preflight checked and the findings (names and readers only, never a value). The Prisma Cloud preflight reports once, when it passes.

- Deploy keeps flat step data { checked, unset } and, when the list is not empty, emits a new preflight-findings event right after the preflight step. The human renderer prints it as the "Platform variables with no value:" block; JSON carries it as a message whose data is the findings.
- ExtensionDescriptor gains preflightFindings(): in the alchemy process the Prisma Cloud extension returns what its transport carried. Lowering adds every extension's findings to DeploymentResult, and renderDeployment repeats the block at the end of the deploy report. One CLI function formats the block for both.
- The dev preflight fails for an unset or empty per-key envParam() param only when it has no default and is not optional, naming each reader as the deploy does. collectPreflightNames, now unused, goes.
- envParam() is marked @deprecated: a root input field replaces it in a binding; per-key params are unchanged.

…platform variable

- envParamNotTextError is used only by the dev preflight now, so its message says prisma dev cannot give the service the value, not that preflight cannot set the platform variable. A new test asserts the text.
- The doc comments on PreflightInput.secrets, AppSecrets and NamedSecrets say nothing fills a platform variable, and define the named secrets through the secrets keys of the graph's secret sources.
- The examples' .env.example files and comments say to set a secret on the platform with prisma project env add, and name the $platform marker.

…no platform variable

- ADR-0064 is new: the platform facts, the name rules, the graph check hook, the $platform marker, the four boot steps, the preflight rules and findings, the prisma dev rules and the deprecation of envParam() in a binding, with the alternatives this slice rejected. Its line is in the ADR index.
- ADR-0029, 0032, 0042, 0058 and 0062 and their index lines are rewritten in place as current statements.
- The glossary entries for the app configuration, the app secrets, secrets key, named secrets and known secrets say nothing fills a platform variable, and define each set through the secrets keys of the graph's secret sources.
- goals.md says a new environment needs its platform variables set first, and that the deploy names every one a service needs.
- deploying.md gains a Platform variables section: the commands per scope, the required-or-reported rule, the list of variables with no value, names, and that a service failing at boot is still promoted, with prisma service logs as where the error is. The CI paragraph, the JSON step data and onEvent are updated.
- building-an-app.md, deploy-cli.md, config-params.md, local-dev.md, running-locally.md and the core-concepts skill follow.

…atform after the first deploy stops

Deploy no longer copies a variable from the shell to the platform (ADR-0064), so the storefront-auth job now follows the path for a new app. The deploy-verify-destroy action takes a platform-variables input. When it is set, the first deploy must fail and name each variable, scripts/e2e-set-platform-variables.ts creates each row with the Management API, and the second deploy must succeed. Destroy also runs when only the first deploy ran.

…report, and both preflights name an unset array position

- Core carries the platform variables with no value to the second process in its own variable, PRISMA_COMPOSER_DEPLOY_FINDINGS, and lowering reads it into DeploymentResult.findings. The preflightFindings hook and the findings member of the Prisma Cloud preflight payload are gone; the payload holds updatedAt only.
- PreflightReport is now PlatformVariableCheck, and its doc comment says it carries platform-variable findings and a count, nothing else.
- The serializer returns every $platform marker with its path and whether an array position holds it. requiredVariables uses them, so the dev preflight now names a variable an array position reads, and the service. One type each for the verdict (RequirementCheck), a missing variable (MissingVariables), the resolved row (ResolvedRow) and the deploy payload.
- The dev error says "platform variable", like the deploy error. The serializer names the variable when an array position has none.
- checkGraph refuses with core's GraphCheckError; any other throw reaches the user as a bug.
- configKey uses composerKey. The name error says the leading-underscore rule is Composer's.
- bounded-concurrency.ts is map-with-concurrency.ts.
- The first e2e deploy must fail with the preflight error itself.

…ort, why a leading underscore is refused, and what a platform variable is

- ADR-0064 records the findings route, GraphCheckError, the leading-underscore reason, the package's row keys, and drops its history sentence.
- ADR-0029 and ADR-0062 define the known secrets through the secrets keys of the graph's secret sources, as the glossary does.
- ADR-0042 says why $platform carries secret and $generated carries redacted.
- The glossary gains "Platform variable".
- The app guide says plainly that only envParam() in a binding is deprecated.
- deferred.md gains the per-key envParam() export, the absentSecrets rename, a general preflight report channel and the CI script's deep imports.

Change walkthrough

This incremental delta hardens three areas of the slice-2 platform-variables work rather than adding features.

Secret redaction in preflight findings (redaction.ts, execute-deploy-destroy.ts). The CLI now runs every UnsetPlatformVariable reported by an extension's preflight through a new redactUnsetPlatformVariable (plus a per-reader redactReader) at the report boundary, so a reader's service, field path, param or node name — which can carry a secrets-adapter value through ordinary string identity — is scrubbed before the findings reach the preflight-findings event, the transport env var handed to the second process, or the deploy report. Because the redaction happens once where the report callback accumulates, every downstream consumer sees the scrubbed list; the operations test pins this by embedding an app-secrets sentinel in a reader path and asserting config.[redacted] renders while the sentinel appears nowhere.

Prototype-pollution fix in the input document (document.ts, document.test.ts). readDocument now builds each object with Object.defineProperty instead of plain assignment. For ordinary keys the property shape is identical; for a __proto__ key from the serialized document it avoids invoking the Object.prototype setter, keeping the key an own property instead of mutating the prototype. A new test asserts the own-property behavior at the root and nested positions.

Authoritative preflight snapshots (preflight-payload.ts, extension.ts). transportedPreflight now takes a getter for the process-own timestamps instead of a live Map, and the extension replaces its snapshot on each deploy preflight rather than merging. When a snapshot exists it is the whole answer — pointerVersion no longer falls back to the transported payload — so a variable deleted from the platform between preflights loses its old updatedAt and dependent services re-deploy. The new preflight-payload test covers exactly that delete-then-recheck sequence, and the three other test files were mechanically updated to the new signature.

Serializer boot semantics (serializer.ts, serializer.test.ts). deserialize omits a param key whose coerced value is undefined (unset optional param) instead of writing undefined, matching what boot's readDocument already does for document keys; a param with a default still takes the default and a required one still fails, pinned by the updated test.

Records. ADR-0062 and ADR-0064 decisions, their README index summaries, and a new deferred.md entry (the one-meaning-per-name check missing indirectly-passed envParam(), found in this PR's review) were updated in place and are consistent with the code.

Summary by CodeRabbit

  • New Features
    • Deploy preflight now checks for platform variables without creating or filling them. Missing variables block deployment only when required; optional or unused variables are reported with guidance for setting them.
    • Deployment reports include unset-variable findings and identify the services or parameters that read them.
    • Unset or empty platform variables are omitted at boot, with defaults and schema rules determining whether the app can continue.
    • Added guidance for managing platform variables across production and preview environments, including the effects of deleting a production environment.
  • Bug Fixes
    • Improved validation of platform-variable names and detection of conflicting configuration.
    • Redacted values remain protected while literal placeholders in command output are preserved.

Walkthrough

The pull request changes platform variables from deploy-filled values to operator-managed values. Deploy preflight now reads variable rows, fails only for required missing values, and reports optional or unused missing values. Input documents use $platform markers, with shared boot-time resolution and omission rules. Graph checks, variable-name validation, findings transport, CLI reporting, local development behavior, CI setup, tests, and documentation are updated accordingly.

wmadden-electric and others added 2 commits November 6, 2026 21:54
Lowering reads the preflight findings at the start, next to the
containers, so a value that does not decode fails before anything is
applied. The findings variable is PRISMA_COMPOSER_PREFLIGHT_FINDINGS, and
no extension preflight variable may take that name.

The array-position error says an envParam() value comes from the app
configuration, not the platform. The deploy prints the reason for a
variable an array position or a per-key param requires, and the
schema message for a service that needs some of several variables.
requiredVariables is checkRequirements. A graph check refusal carries
the refusing extension id in meta.extension.

The glossary, ADR-0058, ADR-0064 and local-dev.md match the current dev
preflight. The deploy guide and the destroy log say that destroying
production deletes the project with every platform variable set on it.

…ops prisma dev

The fixture binds envParam() to the reserved port param, which has a default. Under this slice an unset per-key param with a default does not stop dev, so the step that expected dev to stop waited 30 seconds and failed. The dev preflight unit tests cover the required, default and optional cases.

@docs/design/90-decisions/ADR-0062-environment-values-come-from-resolve-and-config-adapters.md:
- Around line 112-113: Update the Decision summary to state that operators set
platform variables on the platform and secrets adapters supply secrets for local
development; make clear that deploy does not copy adapter values into platform
variables.

Review comments at
@docs/design/90-decisions/ADR-0064-a-platform-variable-is-set-on-the-platform-never-by-the-deploy.md:
- Line 23: Update the platform-variable preservation statement in ADR-0064 and
its ADR index entry to limit the promise to deploy operations. Document that
production destroy removes the Project and its platform variables; preserve the
distinction between deploy-time handling and destroy behavior.

Review comments at
@packages/0-framework/3-tooling/cli/src/operations/__tests__/operations.test.ts:
- Around line 3773-3777: Update the findings fixture around
unsetPlatformVariablesText and renderDeployment to declare a known secret in the
graph and include its value in a finding’s reader path; assert that both the
emitted event and rendered deployment output omit the secret while preserving
the existing assertions.

Review comments at
@packages/0-framework/3-tooling/cli/src/operations/execute-deploy-destroy.ts:
- Line 590: Before the preflight-findings event is emitted in the `unset`
handling path, redact each finding’s name, reader, and command using the
graph-known secrets and the existing redaction mechanism; ensure `onEvent`
receives only the redacted strings.

Review comments at
@packages/1-prisma-cloud/0-lowering/input-document/src/document.ts:
- Around line 165-170: Update the object hydration loop in `walk` to define each
non-`ABSENT` key as an own enumerable, writable, configurable property rather
than assigning through `out[key]`. Preserve `__proto__` as input data without
changing the output object’s prototype.

Review comments at
@packages/1-prisma-cloud/1-extensions/target/src/control/extension.ts:
- Around line 368-369: Update the successful runPreflight handler to replace the
preflightTimestamps snapshot with the current result rather than merging entries
into the existing map, and ensure missing entries cannot fall back to timestamps
in an older transported payload.

Review comments at
@packages/1-prisma-cloud/1-extensions/target/src/graph-check.ts:
- Around line 26-32: Update envParamUses and the Load flow that supplies
graph.inputBindings and graph.params so indirect envParam() sources retain their
original name and location instead of being reduced to plain data. Include those
uses in the conflict check, while preserving the existing handling of direct
envParam() bindings.

Review comments at
@packages/1-prisma-cloud/1-extensions/target/src/required-variables.ts:
- Around line 61-70: Update the required-variable check around
`inputValidationFailure` so deploy requiredness is evaluated against the emitted
document and its boot validation, not solely the binding schema; ensure secrets
dropped from the emitted document do not block deploy, while preserving
requirements for variables the document actually reads.

Review comments at
@packages/1-prisma-cloud/1-extensions/target/src/serializer.ts:
- Line 154: Update deserialize so optional per-key parameters with unset or
empty variables are omitted entirely rather than assigned undefined. Preserve
assignments for set values and required parameters, and update the relevant test
to assert that the key is absent.

- Redact every text in the preflight findings before the CLI emits or transports them.
- Keep a __proto__ document key as an own property when boot reads the input document.
- Replace the stored platform variable timestamps on each preflight; a name missing from the snapshot no longer falls back to the transported payload.
- Leave an unset optional per-key param out of the config object.
- ADR-0062 and ADR-0064: operators set platform variables on the platform; a deploy never writes one; destroying production removes the Project and its variables.
- Record the indirect envParam() name clash in deferred.md.
